Start with an outcome, not a model

PMI-CPMAI is PMI’s certification for managing AI initiatives. Its lifecycle approach is useful because an AI project can produce a technically impressive model without producing a useful business result. Project leadership must connect the business decision, the available data, evaluation criteria and operation of the resulting service.

Consider an illustrative support-ticket routing tool. The business problem is not “we need AI.” It may be that misrouted tickets wait too long before reaching the correct team. Define the baseline, the proposed intervention and the conditions under which automatic routing would be acceptable. A non-AI rules change remains a legitimate alternative.

Translate the six phases into deliverables

PMI organises the methodology around business understanding, data understanding, data preparation, model development, evaluation and operationalisation. These are iterative concerns rather than a justification to approve a model before investigating its data. A failed evaluation may require revisiting the problem definition or the data.

For the routing example, produce a business case, an inventory of ticket data, a preparation record, an experiment log, an evaluation report and an operating plan. Link each deliverable to a decision. The project manager needs enough technical understanding to ask useful questions while relying on qualified specialists for model and data decisions.

Make data assumptions visible

Historical ticket labels may contain inconsistent categories or reflect earlier team structures. If these labels are used as the target without review, a model can reproduce outdated routing. Examine the provenance, permitted use, missing values and representativeness of the data before promising accuracy.

Create a small synthetic sample for learning and ask reviewers to label it independently. Disagreement reveals an unclear operational definition that additional model training cannot fix. Record the resolution and retain a separate evaluation set so that performance is not measured only on examples used to make the system.

Evaluate the decision consequences

Overall accuracy can hide costly errors. Sending an ordinary ticket to the wrong queue may be inconvenient, while misrouting a security incident can be much more serious. Decide which categories need separate measures and when the system must refer the decision to a person.

Compare the AI-assisted workflow with the baseline process. Examine performance by relevant groups and ticket types, review failure examples, and record operational costs. A favourable demonstration does not establish sustained benefit. Define the evidence required for a limited pilot and for broader release.

Plan ownership after launch

Operationalisation includes monitoring, incident handling, access controls, changes to data and responsibility for withdrawing a failing solution. Assign owners for business performance and technical operation. Establish what happens when confidence is low, data is unavailable or the underlying service changes.

For a pilot, specify a route back to manual processing, a review cadence and measurable stop conditions. Keep a record of approved model or prompt versions and the evaluation associated with each. This makes a change review possible instead of relying on a memorable demonstration from the initial project.

Prepare for the credential through practice

Use PMI’s current course and examination outline to connect these decisions to the certification scope. Build a compact workbook containing the six project artefacts, then explain how a change in one phase affects the others. This is more useful than memorising phase names without understanding their purpose.

The credential can suit project managers, data professionals, technologists and consultants who coordinate AI work. It does not turn a non-specialist into a model engineer or replace product, privacy and security expertise. Choose it when managing delivery and measurable value is the capability you need to strengthen.
